Microsoft Is the AI Spender That Still Makes Cash. At a Record High, the Upside Is Smaller.
Azure grew 48% and Microsoft produced about $60B of free cash flow in a year, while Amazon burned $47B. It is the only AI spender still making large free cash flow, but at 25x 2027 earnings, the record-high price leaves smaller upside: $650 target over two years.
Maz Vantage ·
The view: long Microsoft over a two-year horizon, to late 2028, with a target of $650, about 17% above Wednesday's record close of $555.80. Microsoft is the only one of the four big AI spenders still producing large free cash flow: about $60B over the past year, against −$47B at Amazon. Azure grew 48% and is guided to 49–50%. The catch is the price: at about 25x 2027 earnings it carries the highest multiple of the group, so the upside is smaller than the quality.
The quant grade
The Maz Rating grades Microsoft A, 4.26 out of 5 against the Technology sector, recalculated on November 1. Three months ago it was also an A (4.02), graded on an earlier model version.
| Factor | Grade | Score |
|---|---|---|
| Profitability | A | 4.96 |
| Momentum | A | 4.08 |
| Financial Health | B+ | 3.44 |
| Growth | C+ | 2.94 |
| Valuation | D | 1.74 |
Two grades stand out. Growth is only C+, because Microsoft is ranked against chip and software companies growing faster, and valuation is D. The report reads the business as wide-moat, with returns above the cost of capital in nine of the last ten years, and it passes all five Shariah screens.

The growth is concentrated in the cloud. Azure grew 48% even though some third-party capacity deliveries slipped, helped by efficiency gains across Microsoft's own fleet. Copilot is starting to show up in the numbers: daily users rose nearly 50% from the prior quarter and more than fivefold from a year ago, customers with over 50,000 seats are up more than eightfold, and Volkswagen plans to roll it out to over 330,000 employees.
The weak spot is the PC. Windows OEM revenue fell 27% as the market digested last year's Windows 10 upgrade cycle and memory costs raised PC prices. Management guides Windows OEM and devices down in the mid-30s next quarter, and Xbox revenue fell 2%.
The cash difference
Microsoft is the only AI spender still turning a large free cash profitThis content is hosted by datawrapper.dwcdn.net, which may set its own cookies. It is not loaded until you allow it.
This is what separates Microsoft from the rest. Over twelve months it generated about $60B of free cash flow. Meta generated $28.7B and Alphabet $19.7B, while Amazon burned $46.9B. Microsoft spent 69% of its operating cash flow on capex, the lowest of the four, and as The Motley Fool noted this week, it is the only one forecasting positive free cash flow next year.
Capex is rising fast, but cash flow is rising with itThis content is hosted by datawrapper.dwcdn.net, which may set its own cookies. It is not loaded until you allow it.
Capex is still climbing fast. Cash paid for property and equipment was $39.4B in the quarter, or $45.2B including $7.4B of finance leases. Calendar 2026 capex should be about $170B, and the CFO expects more than $50B next quarter. But operating cash flow rose 29% to $58.0B, free cash flow was $18.6B, and Microsoft returned $10.2B to shareholders through dividends and share repurchases.
"Given our strong business performance, we expect to continue to remain free cash flow positive in FY '27." Amy Hood, CFO, fiscal Q1 2027 earnings call
The balance sheet holds $64.6B of cash and short-term investments against $35.5B of debt, plus $98.5B of finance leases. Microsoft has not yet tapped the debt markets, in contrast to the equity and debt raises at its peers.
The risks
- OpenAI concentration. An analyst on the call put OpenAI at 11% of Microsoft's revenue in the quarter.
- Politics. Democrats won both chambers of Congress in Tuesday's midterms, and some winning candidates campaigned on data center moratoriums and tighter rules. Data center stocks fell on the result. Microsoft rose 6.7% anyway, and MarketWatch quoted a portfolio manager who said a cloud-supply crunch could let the largest providers raise prices. Still, limits on building would slow everyone's capacity plans.
- Costs and staffing. Microsoft has offered voluntary exits to about 60,000 employees, according to GeekWire. The cost is in next quarter's guidance, and operating margins are guided down slightly.
- Selectivity. Reuters, citing the Financial Times, reported that Microsoft turned down a multibillion-dollar AI deal with the UK's Nscale. Saying no protects returns, but some growth goes to rivals.
How it compares
Microsoft vs. the other AI spendersThis content is hosted by datawrapper.dwcdn.net, which may set its own cookies. It is not loaded until you allow it.
Against Alphabet, Amazon and Meta, Microsoft has the highest operating margin (47%), the lowest capex intensity (69%), and growth (19%) between Amazon and Alphabet. The market has noticed: at 25.2x 2027 earnings, it trades above Amazon (24.8x), Alphabet (19.1x) and Meta (18.5x).
The report's 13 valuation models put median fair value near $288. Unlike for the other three, these models are not badly distorted here, because Microsoft's free cash flow is still large. The gap mainly measures how much growth the current price already assumes.
Where the $650 comes from
Consensus EPS for fiscal 2028 (ending June 2028) is $24.03. A 27x multiple on that gives about $650, close to where Microsoft has traded in recent years and above the Street's average target of $612 (range $440–$750). It is less upside than the other AI spenders offer. The trade-off is a much stronger cash position while the build-out continues.
What would change the view
- Azure growth falling below 40% while capex keeps rising.
- Free cash flow turning negative, or a need to raise outside capital at scale.
- Data center restrictions that delay Microsoft's capacity.
- OpenAI moving meaningful workloads to other clouds.
On the positive side, Copilot revenue large enough to report separately, or Azure holding near 50% into 2027, would argue for a higher multiple. The next checkpoint is the fiscal Q2 report in late January 2027.
